**An RIA's CRM can hold every record and still not show where a new client is between signed and funded.**

If you lead an RIA or advisory firm, the first question to ask any option is this: which operating problem must be fixed, and who will own it after launch?

*Agency, consultant, new hire, or outside partner: which one actually fits us?*

My position: decide what your CRM must do for your firm first, then let that objective choose the type of help.

## What Sales CRM Implementation Services Actually Are

**Sales CRM implementation services** are the help a firm brings in to set up, clean up, or redesign how its CRM runs the path from prospect to client. The right type depends on what you need the CRM to do.

- **Definition:** Help that decides what each stage and handoff means.
- **Configuration:** Help that builds HubSpot to match those definitions.
- **Ongoing ownership:** Help that keeps the system and its reports current after launch.

When you know which objective is unmet, you know which type of help to buy, and price becomes the last question instead of the first.

## Why CRM Projects Hit RIAs Harder

- **The pipeline ends at signed:** Onboarding, paperwork, and transfers may live outside HubSpot, so the CRM shows only part of the path.
- **Data without trust:** HubSpot holds the records, but the team may not trust the reports it produces.
- **Parallel tools:** Task tools run beside HubSpot, so work moves in places the CRM cannot see.

**None of that is a software problem. It is an ownership problem.**

The first four objectives below come from the FlowOps360 GTM Lifecycle Documentation Framework I work from. The fifth comes from the conversations I have with clients about what they are trying to accomplish in the practice. Each objective ends with the type of help that fits it. No firm is named, and HubSpot is cited only for its own partner program.

## Objective 1: Every Stage Defined Before Anything Is Built

If your team argues about whether a prospect is really a prospect, you probably have stages nobody defined, not a data-entry problem.

- **Same label, different meaning:** Advisors and operations use one stage name for two different things.
- **No exit rule:** Records move forward when someone remembers, not when a condition is met.
- **Settings first:** Properties and pipelines were built before anyone wrote down what they mean.

**The framework puts it plainly: most pipeline disputes are definition disputes.**

### Write What Each Stage Means

**The FlowOps360 Lifecycle Map defines each stage before anything is built on it.**

- **Purpose:** Why the stage exists.
- **Entry and exit criteria:** What must be true to enter the stage and to leave it.
- **Two owners:** A tactical owner who moves the work, and a strategic owner who owns the definition.

I call this the **Two-Owner Rule**. The framework calls collapsing the two owners the authority gap.

### Match This Objective To Definition Help

**Definition is work you own, even when someone helps you write it.**

- **Strategic owner:** A leader inside your firm, whatever help you hire.
- **Outside help:** A partner whose first deliverable is the definitions themselves. In a FlowOps360 system build, the definition layers come before anything is configured.
- **What to ask:** Which deliverable defines the stages, and who signs off on it.

**When the stages are defined first, every later setting has something to match.**

## Objective 2: Every Handoff Owned By A Role

If work waits between advisor and operations until someone asks about it, you probably have handoffs without owners, not a slow team.

- **No trigger:** Nothing signals that the next person can start.
- **One name:** The handoff goes to a person, so it stops when that person is out.
- **No time limit:** Nobody knows how long a wait is too long.

**A handoff without an owner is a wait nobody is watching.**

### Give Every Handoff A Row

**The SLA & Handoff Matrix records every point where work changes hands.**

- **From and to:** The role finishing and the role acting next.
- **Trigger and definition of done:** What starts the handoff and what completes it.
- **Maximum time and backup role:** How long it may wait, and who acts when the primary role cannot.

### Match This Objective To Process Help

**The FlowOps360 handoff model holds that a handoff addressed to an individual stops working the day that individual is unavailable.**

- **Any single person:** A consultant or a new hire can own this work, with a named backup role.
- **A defined piece of work:** The FlowOps360 Sprint tier names a full playbook, three to five SOPs, a QA review, and a handoff plan.
- **What to ask:** Who keeps the matrix current after launch.

**When every handoff names a role and a backup, one absence stops being the firm's risk.**

## Objective 3: The Client Path Tracked Past Signed

If the CRM shows a client as won while onboarding still runs in email and spreadsheets, you probably have a path that stops at signed, not a team that ignores HubSpot.

- **Paperwork outside:** Account paperwork and transfers are tracked somewhere else.
- **Client view unknown:** Nobody can say what the client sees at each step.
- **Parallel tasks:** Task tools run beside HubSpot, so the CRM cannot see the work.

**A path the CRM cannot see is a path nobody can report on.**

### Map The Stages After Signed

**Carry the same definitions from signed through funded.**

- **Stages:** Each onboarding step, with entry and exit criteria.
- **Client view:** What the client sees at each stage, and what stays internal.
- **Records:** Your compliance process, not the CRM, decides what you must keep.

### Match This Objective To Configuration Help

**Once the path is defined, building it is configuration work.**

- **Partner agency:** HubSpot's [partner directory](https://ecosystem.hubspot.com/marketplace/solutions) ranks partners from Elite to Gold, which HubSpot says reflects client results, and lets you filter for a CRM Implementation accreditation.
- **Accreditation:** HubSpot's [accreditation page](https://www.hubspot.com/solutions-partner-accreditations) says applicants must be Platinum tier or above, with case studies, project documentation, and customer references.
- **Independent consultant:** HubSpot Academy's [Sales Hub Software certification](https://academy.hubspot.com/courses/hubspot-sales-hub-software) is earned by passing a 60-question exam.
- **What to ask:** Which defined stage each setting implements.

**When configuration follows the definitions, the CRM shows the whole path instead of the first half.**

## Objective 4: Reports The Team Trusts

If leaders rebuild the numbers in a spreadsheet before every meeting, you probably have reports with no owner, not a reporting tool problem.

- **No source named:** Nobody knows which system a figure comes from.
- **No review rhythm:** Reports are checked only when a number looks wrong.
- **No owner:** No role answers for whether a report is right.

**A report is trusted when someone owns it, not when it looks complete.**

### Define Each Measure Before You Build It

**The Lifecycle Map carries each funnel KPI with its own definition.**

- **Target:** What the number should be.
- **Source system:** Where the figure comes from.
- **Review frequency and owner:** How often it is checked, and by which role.

### Match This Objective To Reporting Help

**Building a report is configuration; keeping it right is ownership.**

- **A larger build:** The FlowOps360 Project tier names a full system build, templates, and custom reporting.
- **Ongoing review:** Someone inside the firm, or a retainer, checks the figures on the agreed rhythm.
- **What to ask:** Who reviews each report after launch, and how often.

**When every measure has a source and an owner, the meeting starts from the report instead of rebuilding it.**

## Objective 5: Data On What The Practice Is Trying To Accomplish

If you are trying to grow and the CRM cannot tell you what is working, you probably have a system built for records, not for the practice's objectives.

- **Capacity:** Data on who is needed next.
- **Communication:** The impact your communication is having on existing clients, prospects, and strategic partners.
- **Objectives:** Measures tied to what the practice is trying to accomplish.

**A firm that wants to grow needs the CRM to answer questions about the practice, not only about records.**

### Start From The Practice's Objectives

**When I talk with clients about what they are trying to accomplish in the practice, the CRM questions change.**

- **Name the objective:** What the practice is trying to accomplish this year.
- **Name the data:** What the CRM must show to tell you whether it is working.
- **Name the owner:** The role that reads that data and acts on it.

### Match This Objective To Ongoing Help

**Growth data changes as the practice changes, so this objective needs ongoing ownership.**

- **In-house hire:** Ownership inside the firm, with a leader as strategic owner.
- **Retainer:** FlowOps360 Assist names SOP fixes, playbook revisions, QA, and Metrics Dash, with a monthly QA review.
- **What to ask:** Who keeps the measures tied to your objectives as they change.

Because of this, you can choose help by what your firm needs the CRM to do, and compare price last.

**When the CRM reports on the practice's objectives, growth decisions start from data instead of impressions.**

## Conclusion and Action Steps

Each objective points to a different type of help.

- **Objective 1:** Undefined stages, so definition work comes before any build.
- **Objective 2:** Unowned handoffs, so every handoff needs a role and a backup.
- **Objective 3:** A path that stops at signed, so configuration follows the definitions.
- **Objective 4:** Untrusted reports, so every measure needs a source and an owner.
- **Objective 5:** Growth without practice data, so the CRM must report on the practice's objectives.

**Name the unmet objective first; it tells you which type of help to buy.**

## Before You Move On

If you named which objective your CRM misses before reading a single proposal, you made the decision every other one depends on.

## What This Tool Was Meant to Do

The five objectives and the Two-Owner Rule show which type of help fits your firm. They do not rank firms, and they do not predict how a project will go.

## Note on Unclear Results

Messy results are normal. If several objectives are unmet, start with the stages. The other four depend on them.

## The Three-Path Roadmap

### Step 1: Learn Which Objectives Your CRM Misses

**Learn:** Walk one client from inquiry to funded and mark where the CRM stops showing the work. Each mark points to one of the five objectives.

### Step 2: Validate Each Proposal Against One Objective

**Validate:** Ask every proposal which objective its first deliverable meets and who owns it after launch. Compare price only after both answers are in writing.

### Step 3: Align On Who Owns The Practice's Objectives

**Align:** If no one inside your firm can own the stage definitions or the growth measures, the gap is leadership, whichever help you hire. Explore a FlowOps360 Diagnostic with Tingom Group, and bring your marked client path and the objectives you are trying to reach.

## One Last Thought

**The right help starts with what your CRM must do for your firm.** Name the objective first, so the work you pay for answers the question you actually have.
